The Schema Trap

Every universal platform eventually asks customers to map their business into the platform's data model. Early deals close because the model is close enough. Then customization debt accumulates. Then the platform becomes as rigid as the systems it replaced.

SAP is the canonical example. It started as a universal business platform — a genuine attempt to model enterprise operations coherently. It succeeded technically. Then it became the most expensive lock-in in enterprise software history, not because the technology failed, but because the ontology was owned by the vendor. Every customer deviation from SAP's model required a consultant, a configuration, and a maintenance commitment. The platform that was supposed to be universal became the thing every IT organization built its roadmap around escaping.

The platform owned the schema. Customers had to conform. Deviation required customization. Customization created maintenance debt. Maintenance debt became the product.

Failure Mode II
The Integration Delusion

ESB, SOA, MuleSoft, BizTalk — all sold as "connect everything, model everything." All became integration tax collectors. The mistake: they tried to unify data at the transport layer rather than the semantic layer.

Moving data between systems does not give it shared meaning. A customer record extracted from Salesforce and loaded into a data warehouse is still a Salesforce customer record — it carries Salesforce's assumptions about what a customer is. The integration succeeded. The ambiguity traveled with it. Downstream AI and analytics systems inherited every contradictory assumption from every source system, expressed as subtle data quality problems nobody could trace to their origin.

The design mistake
Unification at the transport layer. Data moved between systems without acquiring shared meaning. Faster silos. The ambiguity survived every pipeline.

Failure Mode III
The Governance Vacuum

BPM suites modeled workflows beautifully. Then asked the wrong question: who owns the process definition? IT said they did. Business said they did. Nobody maintained it. Workflows drifted from reality. The platform became shelfware.

Pega, Appian, and early ServiceNow all ran into this. A workflow is modeled at implementation time by a consultant who interviewed the business for two weeks. The business changes. The workflow does not. Within eighteen months the process model in the platform and the actual process people follow have diverged significantly. The platform is technically running. It is not describing anything real anymore. The consultant is on another engagement.

The process owner was undefined. IT and business both claimed ownership. Nobody maintained the model. The platform ran a workflow that no longer matched reality.

Regulated workflows have an external arbiter — the examiner. FFIEC, HIPAA, CMMC. The regulator owns the process definition. It is not a political negotiation between IT and business. It is derived from examination procedures that predate the platform and outlast any consulting engagement.

Failure Mode IV
The Boil-the-Ocean Problem

Every universal platform tried to do everything before it did anything well. Eighteen-month implementation cycles before a single user got value. By the time it was ready, the business had changed, the sponsor had left, and the project was canceled.

This failure mode has a specific signature: a large upfront data modeling exercise that grows until it encompasses every edge case anyone can imagine, a phased implementation plan that expands with every stakeholder meeting, and a go-live date that moves quarterly until it is quietly removed from the roadmap. The vendors called it "enterprise-grade implementation." Customers called it a write-off. Analysts called it "implementation risk" — a euphemism for "this project will fail before it ships."

One workflow is a complete value unit. A single FFIEC examination response workflow running on attested infrastructure is a deployable, demonstrable proof point. You do not need 49 workflows to prove the architecture. You need one that runs and one that an examiner accepts.

The Trust Problem

This is the failure mode nobody has hit yet — because it is happening now, in real time, to the current generation of AI enterprise platforms. An AI system produces a compliance output. A regulator asks: prove it. Nobody can.

The current generation of AI workflow platforms — ServiceNow AI, Salesforce Einstein, Microsoft Copilot for compliance — produce outputs that are plausible, fast, and completely without provenance. There is no execution record. No capability manifest. No hardware attestation. No way to demonstrate what the AI processed, under what constraints, with what data, in what environment. When the first major regulatory rejection of an AI-generated compliance artifact happens — and it will happen — these platforms will have no answer. Their customers will have no defense.

The design mistake
AI outputs treated as documents — produced, stored, submitted. No execution provenance. No capability record. No way to prove what the AI did or didn't do. The trust problem is deferred until the regulator asks.

Hardware-attested execution records from the first operation. TPM 2.0 signed manifests. Capability-gated agent execution. The audit chain is not a log — it is a cryptographically verifiable record of what happened, where, and under what constraints. This is the founding thesis, not a feature added later.

The Lock-in Backlash
and why the model is over

The first five failures were architectural. This one is different. The platform worked. Technically. Then the business model became adversarial, customers organized to escape, and "getting off Oracle" became a strategic IT priority independent of whether Oracle's database was good.

Lock-in as a business model follows a predictable decay cycle. It worked for two decades because the switching cost was structural — data trapped in proprietary formats, integrations that took eighteen months to build and eighteen months to rebuild, workflows embedded deep in vendor schemas. The customer was technically hostage. The vendor extracted accordingly.

Data, workflows, integrations embed deeply. Leaving becomes costly independent of product quality.

Pricing reflects captivity, not value

"Getting off Oracle / SAP / Salesforce" appears on CTO roadmaps. The platform brand becomes toxic.

AI destroyed this model. Migration scripts that used to require a six-month consulting engagement now take days. Data extraction, field mapping, workflow translation — these are increasingly AI-solved problems. The structural switching cost that underpinned two decades of SaaS pricing power is evaporating. Any vendor whose business model depends on customers being unable to leave is looking at a slow-motion collapse. They just don't know it yet because the contracts are still running.

DXMachine has switching costs — the attestation records, the hardware-signed execution history, the audit chain. That data has genuine value and genuine portability complexity. The honest claim is not "zero switching cost." It is that we do not depend on switching cost as a business model. We will prove it by making that data portable and by earning the renewal on merit every cycle.
